Default s2 brake problems

Hi guys i`ve just removed the abs off my s2 i used the componsators off of a non abs mk 4 and replaced all the brake lines front and rear and bled the system. now my problem is when the engine is off the pedal is rock hard but as soon as i start the car the pedal goes down half way and is spongy. could it be the servo is knackerd? i have put a new master cylinder on aswel. any suggestions?

try bleeding again. make sure the rear wheels are not hanging freely and are supported on axle stands. if the servo was fooked the pedal would be rock hard and the brakes wouldnt do much
