Have you had any of the calipers or brake pipes off at all?
Not too clued up on on S2's but if they have a servo have you put the vacum pipe back on from the inlet manifold??

If its been off the road have the discs rusted up a little ?
It will take a short time for that to clear before you get proper grip back.
Or during the rest period the master cylinder could have started to dry out, which can cause the seal to swell or the casing to corrode internally which means the fluid then just pushes past it without doing much.
Have you played with the ABS at all ?
Just banging ideas at you at the moment.

I suspect this is a hydraulic problem!
Does the pedal feel firm or does it just go down to the floor?
