Cosworth 2wd speedo doesn't work

Cosworth 2wd speedo doesn't work
As title really, some time ago I fitted a second hand gearbox to my 2wd cosworth. Everything OK for a while then the speedo started reading slow.
The cable had seen better days so I fitted a new one, it worked intermitantly.
I have been under the car and disconected the cable and then fitted it to a battery drill and it has worked perfectly evan tried pushing and pulling to see if it could disingage at the speedo head still it worked fine.
So next I tried the speedo gear in the gearbox as only a nylon gear thought it may have got chewed up or come loose on shaft,(it wasn't chewed or loose) so fitted a new one still no good.
I even thought I may not of fitted it correctly to cable so removed drive again and fitted it to cable with circlip prior to refiting in gearbox.
Guess what still doesn't work .
So what drives the speedo gear ? Is this made of nylon and could of come loose or got chewed up?
And does it look like I have got to take the box out again?
Any ideas would be great as I haven't much hair left to pull out.
And I have already picked up one ticket for speeding as didn't know how fast I was going.

Yeah worm drive on shaft in gearbox is nylon
If you remove the speedo drive from the box stick your finger in the gearbox and you can feel the worm drive,if it spins when you push it with your finger you need to get box out of car
Also push it and see if it will slide along the shaft,also a gearbox out job if it does move along the shaft
Had to drop the box to sort mine,melted speedo cable on manifold and this fooked up the worm drive on the shaft
Two different types of worm drives I think on T5's,one is held with a circlip type of clip,the other is a pressure fit over a ball bearing which sits in a dip in shaft
