Default Mk4 Escort BRAKING NEED HELP ASAP

Ive got a MK4 Escort Sport which I'm having nightmares with the brakes and can't get a Solid pedal after I've:
- Replaced both front callipers ( standard refurbs from Burton power).
- Chunky brake pads.
- Rear shoes have Plenty chunk too.
- Adjusted shoes enough to just get drums over them and still spin feely
- Wheel cylinders next to new condition no leaks or damage.
- Masters only about 2 years old.
Pedal still a little spongey and goes right to the floor?
Am I right in assuming master or should I be looking at upgraded parts?

Standard parts dont send the pedal to the floor, so dont waste your money upgrading anything yet...

No history given, eg has it sat for years, or has it literally just started misbehaving but its either a case of serious air in the system, a leak, or failed master.

Leak should be easy to check/notice.
Air - have you bled the system at all? How did you do it? Mk4's can be a bellend to bleed, especially if you have the rear compensators.
MC would be last thing to touch in my experience. They do go, but you need to rule everything out first.

You say the rear cylinders look new, but have you checked they are actually moving when the pedal is applied? They are prime for weeps, and equally unless its sat in the ocean, they dont ever really look "old". Same with front calipers, checked for weeps and/or movement when the pedal is applied?

I've owned the car for about 6 years bought it as a teenager didn't real make any effort to look after it but now I'm seeing the value and dumping a little bit of money in it to take it back to its former glory the cars not been driven in about 15 months.

I put new calipers on and bled it 3 times at about 20psi with a pressure bleeder and went round all the corners opening until no air was passing through each nipple.

No weeps at any corner which is why I came to the conclusion of possible master?
Brake flexis are in good condition and not having any issues forcing fluid out.

The car stops as I'm using it as a daily now brakes will do but I don't trust it to give it Welly.

You could back bleed it with a pressure filler from the bleed nipple back up to the reservoir. Also see if there is a bleed on the master cylinder and any adjustment on anything like the clevis pin that attaches to the brake pedal to take up any slop.

I once had a warped disc that knocked back the pads so it had a long pedal the whole time

Your using it but the pedal goes to the floor :O

If you pump a few times does it build up and hold the pressure?
